Scaling Decades of Teaching Expertise into a Daily AI Tool

Impact Early Education has spent decades developing a proven framework for coaching teachers helping them manage classroom dynamics, respond to student behavior, and improve learning outcomes. The challenge was reach. The framework depended on intensive, one-on-one consulting that couldn't scale to the number of teachers who needed it. Luma was the answer: a purpose-built AI platform that brings the same quality of guidance to any teacher's daily workflow, without a consultant in the room.

The Challenge

Building an AI product that could deliver the nuance of expert coaching — personalized to each teacher, grounded in real classroom data — was a significant design and engineering challenge. The system needed to analyze complex behavioral and assessment data, generate actionable recommendations specific to each classroom, and be simple enough for daily use by teachers who have no margin for tools that add friction rather than remove it.

The Solution

Sierra partnered with Impact Early Education to design and build Luma, an AI-first web application that continuously ingests classroom data and assessment surveys and processes them through a series of AI model workflows. The system converts raw observations into per-student profiles and classroom-level insights, then generates a personalized blueprint for each teacher — practical, prioritized recommendations tied to the specific dynamics of their classroom — alongside automated reports for teachers and administrators.

Implementation Highlights

• Designed AI model workflows that transform raw classroom observation and survey data into structured per-student profiles. • Built an aggregated classroom analysis layer that surfaces behavioral trends and guides lesson planning decisions. • Delivered automated reporting for administrators, replacing a previously manual and time-consuming process. • Designed the teacher-facing interface for daily habit — intuitive enough to require no onboarding, useful enough to return to every day.

Results

Luma launched to early customers and gave teachers access to the quality of coaching previously available only through direct, resource-intensive consulting. Administrators received automated reporting for the first time. The platform is built to scale — Impact Early Education can now reach more teachers without proportionally increasing consulting overhead, converting a services-based model into a product with genuine distribution potential.
