Building an AI product that could deliver the nuance of expert coaching — personalized to each teacher, grounded in real classroom data — was a significant design and engineering challenge. The system needed to analyze complex behavioral and assessment data, generate actionable recommendations specific to each classroom, and be simple enough for daily use by teachers who have no margin for tools that add friction rather than remove it.

Sierra partnered with Impact Early Education to design and build Luma, an AI-first web application that continuously ingests classroom data and assessment surveys and processes them through a series of AI model workflows. The system converts raw observations into per-student profiles and classroom-level insights, then generates a personalized blueprint for each teacher — practical, prioritized recommendations tied to the specific dynamics of their classroom — alongside automated reports for teachers and administrators.

Luma launched to early customers and gave teachers access to the quality of coaching previously available only through direct, resource-intensive consulting. Administrators received automated reporting for the first time. The platform is built to scale — Impact Early Education can now reach more teachers without proportionally increasing consulting overhead, converting a services-based model into a product with genuine distribution potential.
